COARS

COARS: A Continuous Transformation System

COARS is a five-phase methodology:

  • C – Calibrate

  • O – Observe

  • A – Adapt (or Align)

  • R – Restructure

  • S – Scale

What makes it different?

It doesn’t start and stop.
It loops.

Transformation is not an event. It’s a cycle. Every time you improve, you begin again at a higher level.


Calibrate - COARS

Phase 1: Calibrate — Start with Truth, Not Assumptions

Most organizations skip this step.

They jump straight into action without ever asking:
Where are we actually right now?

Calibration is about establishing a baseline:

  • Behavior

  • Processes

  • Leadership patterns

  • System performance

Without it, everything becomes subjective.

Observe - COARS

Phase 2: Observe — Go Beyond Data, See Reality

Scale - COARS

Phase 5: Scale — Repeat What Works

  • Replicate success across the organization

Then you return to calibration.

But they focus primarily on process.

COARS asks a different question:

Why aren’t people following the process in the first place?
